Implementation

What makes a CRM or ERP implementation fail after go-live

Most implementations do not fail on launch day. They fail over the next six months, for reasons that can be seen and fixed early.

A go-live can pass every test and still fail. The system works, but a few months later people are back in spreadsheets, reports are rebuilt by hand and leadership starts asking whether the platform was the right choice. The causes are rarely technical, and they are predictable.

1. The process was never agreed

If sales, finance and service never agreed how work should move between them, the system encodes one team's view and the others work around it. Agree the target process, and who owns each step, before configuration starts.

2. Data was moved, not cleaned

Duplicates, missing fields and old records come across with the migration. Users stop trusting what they see and go back to their own copies. Cleanse and validate data as part of the migration, with a business owner signing off each data set.

3. Training stopped at launch

One session before go-live is forgotten within weeks, and new starters learn from colleagues' workarounds. Plan role-based training, short guides for common tasks and a named person to ask in the first months.

4. Nobody owns the system after the project closes

When the implementation team leaves, small change requests pile up and people build their own fixes. Name an internal owner with the time and authority to make decisions, and a route for changes.

5. Nobody measures adoption

Sign-ins, records created in the system rather than elsewhere, and the reports leadership actually uses tell you early if something is going wrong. Without them, problems surface only when they are expensive.

What to check this week

Ask three people in different teams where they go first for customer or order information. If any of them names a spreadsheet or an inbox, that is where adoption is slipping.
