Case study 08
Sovereign AI & governance
A staged route from AI experiments to production. Data and models stay in-country, with human oversight and security checks from day one, and each stage has to pass measurable gates.

DATA RESIDENCY
HUMAN-IN-THE-LOOP
ISO/IEC 42001
EU AI ACT
Sovereign AI deployments with no black-box models
Proof-of-value delivered in weeks rather than months
Standards aligned: ISO 42001, SOC 2, EU AI Act, NCSC
No hyperscaler lock-in. Portable across regions
01 · Situation
The organisation needed to introduce AI in a way that paid for itself. Adoption had to be secure, controlled and aligned to sovereignty requirements from the start.
That rules out most of how AI actually gets adopted: models hosted somewhere unspecified, data leaving the jurisdiction, no lineage, no audit trail, and no way to show a regulator what the system did, or why.
02 · Objectives
03 · The consolidation
Sovereign AI isn’t a hosting decision taken at the end. Data lineage, consent and purpose binding, agent identity, policy-driven access and crypto-agile design have to be built into the platform, or the audit is where you find out they aren’t.
04 · Migration approach
Delivery in stages, with measurable gates at each step. Early value arrives without long-term lock-in, and nothing reaches production that can’t be operated and audited once it’s there.
